Case Study
The development of a global ERP strategy for an automotive industry supplier with approximately 55,000 employees. The goal was to create a new ERP strategy and applications landscape based on the newly aligned business strategy. The Request was for the ERP strategy to be formulated as a recommendation for implementation and subsequent planning, and that the defined goals, requirements and company structures were optimally depicted/described.

Added Value & Approach
Selection and implementation of available AdEx instruments and methods for analysis, evaluation and decision making, with an efficient cost and time management for the customer as the main objective. To analyze the company strategy and communicate the challenges and expectations of a future ERP solution across all business units and management levels including the Board of Directors, and all within the project framework of 3 months. As a next step the development of various options and the selection of the optimal strategy based on a comprehensive software evaluation, the cost estimate and taking alternative implementation plans into consideration.

Competency
The involvement of a project team consisting of very experienced project leaders and four additional project partners with specific topic and industry relevant experience in those fields identified as critical: Finance & Controlling, Commercials, Operations, Procurement and ERP architectures. Outsourcing advisory for application management and application development of the global and local ERP landscape of an international pharmaceuticals producer with approx. 50.000 employees.

Added Value & Approach
Planning, organization and support of the tendering process, starting with a business case analysis, RfI and RfP to preparation of negotiations (MSA, SoW), due diligence and transition planning. Moderation of internal workshops, analysis of vendor offers, preparation of decision papers etc. With the application of AdEx methods and templates (RfP, Pricing, SoW etc.) there was a significant increase in quality, speed and decision making acceptance.

External Quality Advisor for a global business transformation program based on SAP for an international healthcare company with over 100,000 employees.

Added Value & Approach
By using a standardized assessment process the governance structure weaknesses were identified, concrete improvement suggestions were submitted, which were then implemented (e.g. new program organization, strengthening and redirection of the Program Management Offices). Conducted functional Deep Dives to improve the SAP template quality whilst reducing complexity. Established AdEx’s neutral role as management’s trusted advisor.

Strategy consulting for a new business and billing process for an international high tech/healthcare company. The project involved an analysis of the global tender requirements for external software suppliers to map the new processes.

Recording of global requirements, subsequent planning, management and monitoring/guidance of the tender process to potential software suppliers to illustrate the global business processes ranging from RfI and RfP to negotiation preparations, due diligence and transition planning. Adaptation of the evaluation method by prioritizing the capabilities according to the business role of the individual group companies. Development of a global IT Shared Services Organization (USA, China, Poland) of a Swiss Industrial Equipment manufacturer with the focus on process definitions for collaborative teamwork.

Review and assessment of the IT processes. Revision and adaptation with a view to the new control model, transparency and measurability. Establishment and monitoring/guiding of the selection process for employees for the new IT center in Poland.
